The AI CRM Workflow That's Closing More Real Estate Deals

So I started this week with 1,200 people in my CRM. By the end of it, I had a clean list of 402 real leads — and an AI-generated map of exactly what every single one of them is looking for. This is the workflow I'm using to connect the dots between dormant contacts and new listings, and it's already pulling deals out of nowhere.

Every agent has the same problem. You hustle, you build a database, you collect hundreds of leads — and then 90% of them go cold because you can't remember what anyone actually told you. That's the deal graveyard. Here's how I'm using AI to dig it up.

The 1,200-to-402 Clean-Up

Most CRMs are a dumpster fire. Mine was no different. I had 1,200 contacts in Follow Up Boss, but a huge chunk were duplicates, tire-kickers, agents I'd cold-called once, or leads that ghosted months ago.

I pointed my AI at the database and told it to strip it down to real humans with real intent. It crawled through notes, tags, last-touch dates, and communication history. Came back with 402 real leads — every single one of them someone I'd actually had a substantive conversation with about a property.

That alone was worth the time. But that wasn't the goal. The goal was the next step.

Making AI Read Every Note You've Ever Written

Here's the part that absolutely changed my business. Once I had the 402, I told the AI — I use Claude Code from Anthropic running on top of my CRM — to go back through every note I'd ever written on these people and extract what they're actually looking for.

Budget. Square footage. Use case. Location. Dealbreakers. Timeline.

A few minutes later I had a structured database — a live map of buyer intent across my entire book of business. Dental clinic looking for around 2,000 square feet in Mississauga. Cannabis retail needing a specific type of exposure. Investor looking for small commercial under a certain number. 402 rows of this.

Before AI, this would have taken me two full weeks and I still would have missed half the details. With AI, it was done before my second coffee.

Connecting the Dots on Autopilot

The real magic is what happens next. When a new listing hits my desk — retail, office, industrial, whatever — I don't have to guess who might want it.

I drop the listing details into the AI. It scans the 402-row database. It comes back with: these 7 people are a match, here's why, and here's the last thing you told them.

I literally had a call this week about a cannabis client asking about a retail space on Morningside. Without that database, that match doesn't happen. I forget. The lead goes cold. The deal never exists.

Now I'm gearing up for 11 new listings going live in the next couple weeks — residential and commercial — and I already know who to call for each one before they even hit the market.

The Hidden Cost of Being "Busy"

I'll be honest. This system almost didn't get built, because for two weeks straight I was drowning in admin. Drafting listings, double-checking paperwork, bouncing between calls, obsessively checking video analytics, chasing shiny AI projects.

I called it out on my own vlog: I was jumping between tasks constantly, trying to multitask, and it just wasn't working. My brain was fried.

The irony is that I was too busy being "productive" to build the one thing that would make me more productive. That's the trap. Real leverage doesn't come from grinding harder inside a broken system. It comes from stopping for one morning and building the system that grinds for you.

Why Most Agents Won't Do This

Here's what I know. Most agents will read this and nod. Then tomorrow they'll go back to scrolling their CRM manually, forgetting what clients told them three months ago, and wondering why their pipeline is thin.
